If your CRM is a graveyard of half-filled deals, this playbook is for you. It is the exact sequence we run on the Systems engagement for businesses doing $500k–$5M. You can run it yourself in 4 hours per week.

  • Owner-operators rebuilding a stack that grew organically.

Pre-work — before week 1

  • Pick the CRM. We default to GoHighLevel for <$3M, HubSpot for $3–$25M, Salesforce for $25M+.
  • Inventory every place leads currently land (forms, calls, IG DMs, etc.).
  • Pull last 90 days of closed-won and closed-lost deals into a sheet.

Week 1 — Map the motion

Take the 90-day deal sheet and group every deal into the 4–6 actual stages it went through. Forget what the CRM says. What did your operators actually do? That's the pipeline.

  1. Identify entry conditions for each stage (what makes a deal advance).
  2. Identify exit conditions (what closes-won or closes-lost the deal).
  3. Identify the workflow that should fire at each transition.

Week 2 — Build the pipeline

  1. Build the pipeline in the chosen CRM.
  2. Add 5–7 custom fields per deal — only what the operator will use.
  3. Migrate the last 90 days of deals into the right stages.
  4. Train the team in a 30-min walkthrough.

Week 3 — Wire automations

  1. Stage-change automations: when a deal moves to qualified, send X. When it moves to proposal, send Y.
  2. Missed-call text-back: live by end of week 3, no exceptions.
  3. Review-request loop on closed-won.
  4. Owner notification on stuck deals (no activity 5+ days).

Week 4 — Dashboards + launch

  1. One dashboard the owner checks Monday morning.
  2. One dashboard each rep checks daily.
  3. One report the bookkeeper checks to reconcile to invoices.
  4. Cutover: old system frozen. new system live.
